Summary: Customers ask “Where is my shipment” when visibility is fragmented, late, or noisy. Why the inbox keeps filling up

Most ops or CS teams field a steady stream of ETA emails and calls because:

  • Data fragmentation. Different carrier portals and event names. Inland legs live in other systems. Nothing looks consistent.
  • Timeliness gaps. Events appear late or in batches. Timezones are unclear. “Updated” does not mean “useful.”
  • No shareable source of truth. If external stakeholders cannot self-serve, they will ask you. Every time.
  • Exceptions surface too late. Customers learn about rollovers or holds before you do. Trust drops and comms spike.

Useful means three things together: correct events, timely updates, and explainable context. Miss any one and questions return.

A simple visibility maturity model

  1. Level 0. Ad hoc.
    Portal hopping and manual emails. No standard milestone names.
  2. Level 1. Central list.
    One board of shipments. Notes are manual. Still reactive.
  3. Level 2. Unified events.
    Canonical milestone set across carriers and partners. Same names everywhere.
  4. Level 3. Shareable tracking.
    One URL per B/L or container. Opt-in notifications for stakeholders.
  5. Level 4. Proactive exceptions.
    Dwell, rollovers, and holds trigger early action with clear owners.

Important: do not jump to Level 4 until you normalize events at Level 2. Automating noise creates more noise.


Playbook: cut “where is” pings in 30 to 60 days

Step 1. Baseline the problem

  • Tag every “where is” inquiry for two weeks. Bucket by customer, lane, and shipment type.
  • Measure how many occur before vs after key milestones. This will inform alert design.

Step 2. Normalize milestones

Create a canonical event set that works across ocean and inland. Keep it small and clear.

  • Show last confirmed event, predicted next event, ETA window, and any holds or customs flags.
  • Display “last updated” timestamps and the data source. Trust increases when users can see recency and provenance.

Step 5. Automate alerts with guardrails

  • Trigger only on meaningful state change. Example: discharge completed, dwell exceeded threshold, new customs hold, vessel change or rollover.

Step 6. Proactive exception handling

  • Flag dwell before demurrage or detention risk. Add countdowns for free-time windows.

  • Assign owners and deadlines. Response time targets keep exceptions from turning into customer escalations.

Step 7. Close the loop with data

  • Track reduction in inbound ETA inquiries. Report weekly for the first 8 weeks.
  • Measure alert latency. Aim for under one hour between upstream event and stakeholder notification.

Exception triage runbook

  1. Identify exception type. Dwell, hold, rollover, missed cutoff, weather disruption.
  2. Assign owner and response time target. Example: owner within 30 minutes for dwell over threshold.

  • Do you know the exact moment D&D risk starts per terminal and contract, or are you assuming rules that vary by port.
  • Are you measuring alert latency from the carrier event time, or only from when your system ingests it.
  • Have you validated that customers care about a narrower ETA window, or would they trade precision for fewer messages.
