A tool passes this test if it clearly shows:

  • when it was received (not just when it “occurred”)
  • whether the milestone is confirmed vs inferred

If it hides uncertainty, it creates false confidence.

11) Will it integrate without becoming a new silo?

A renewal should reduce duplication, not add it.

12) Can it run at scale without alert spam or “configuration debt”?

Many implementations succeed in a demo lane and fail in production because:

  • mappings drift
  • teams aren’t trained to use the tool in daily decisions

A tool passes this test if it supports:

  • configurable thresholds by lane/customer/service
  • alert suppression rules and escalation tiers
  • admin governance (change logs, approvals)
  • a realistic training and adoption plan

If learning and operating discipline aren’t built in, value will decay quickly.


The 90-day red flags (predictable failure patterns)

These issues show up early and are expensive to unwind later:

  • “Great demo, weak data reality.” The tool looks good until it meets messy identifiers and inconsistent events.
  • Dashboards without orchestration. Visibility exists, but decisions still happen in email.
  • No ownership model. Nobody is responsible for closing exceptions, so alerts become noise.
  • Finance is excluded. Ops may like it, but cost leakage continues because disputes remain manual.

You can validate most tools quickly if you define “proof” up front.
